Every dashboard is full of numbers. Very few of them are KPIs. The difference is not the chart type, it is whether a decision hangs on the number. The SMART test is the fastest way to tell.
The SMART test
S · Specific. One metric, one owner, one definition. "Engagement" fails; "weekly active users" passes. If two teams compute it differently, it is not specific yet.
M · Measurable. A number from a system, not a feeling. "Brand love" fails; "NPS, run quarterly" passes.
A · Achievable. Ambitious but within your influence. "+500% sales" demotivates; "+15% vs last quarter" mobilizes.
R · Relevant. It moves a business goal, not an ego. "Pageviews" flatters; "signup conversion" pays the bills.
T · Time-bound. A deadline and a review cadence. "Grow users" drifts; "10k MAU by Q4" commits.
KPI vs metric
- A metric is anything you can measure.
- A KPI is one of the 3 to 5 metrics a decision hangs on.
- The rule: if nobody acts when it moves, it is not key.
Vanity vs actionable
Vanity metrics only go up. Actionable metrics can hurt you, and that is exactly why they are useful.

Quick test: if the number dropped 20% tomorrow, would anyone change what they do? If not, it is decoration.
The trap: the KPI zoo
Twelve KPIs means zero KPIs. The symptom is a dashboard nobody opens on Monday. The cause is every team adding "their" number to stay visible. The fix is 3 to 5 KPIs per level, each with an owner and a target.
The K stands for key. Keep it that way.
